FCMO Case Study: 2–3 Leads per Month to 35 per Week

Executive Summary

LifeSciLabCo had strong products, loyal customers, and real engineering depth—but commercial growth had stalled. By building a full-funnel marketing system rooted in Jobs-to-Be-Done (JTBD), offer design, and operational infrastructure (HubSpot + Salesforce + attribution + nurture), we turned disconnected tactics into a scalable demand engine—raising lead flow from 2–3 per month to ~35 per week and aligning sales and marketing around a shared, measurable funnel.

The Need

LifeSciLabCo was a well-established life sciences company with excellent manufacturing and engineering capabilities. The products were credible, and the customer base was real. The problem was that commercial growth had flatlined.

Leadership had committed to generating $6M in new pipeline. Less than $2M had materialized—and even that was deteriorating. The company was spending roughly $20K/month on Google Ads but receiving only 2–3 leads per month. There were no segmented campaigns, no nurture flows, and no meaningful offers beyond generic “contact us” inquiries. Traffic had nowhere to go and sales had no leverage once prospects landed.

Internally, the marketing team lacked the training and operating model required to run modern B2B programs. HubSpot existed but was underutilized. Sales and marketing operated in silos. Attribution wasn’t tracked. No one truly owned the funnel end-to-end.

The Challenge

There was no cohesive marketing system—only isolated efforts and a lot of hope. Campaigns were centered on product specifications and capabilities rather than customer problems, use cases, and outcomes. Demand was neither being captured nor created.

Sales reps were following up on generic web leads without context, narrative, or tools to move prospects through a buying process. The organization also lacked a clear understanding of what actually drove customer interest. They weren’t losing because the product was bad. They were losing because the messaging was generic, the offers were weak, and the strategy wasn’t built around how buyers make decisions.

The Approach

As Fractional CMO, my role wasn’t to optimize isolated channels. It was to build a functioning growth engine—strategy, execution, and infrastructure working together.

1) Jobs-to-Be-Done as the Strategic Core

We restructured marketing around Jobs-to-Be-Done (JTBD)—the real tasks and outcomes customers are responsible for in their daily work. This shifted the organization from “what our tools do” to “what customers are trying to accomplish.”

We identified patterns by mapping:

  • Where users get stuck and why

  • What success looks like in real operational terms

  • The consequences of failure (waste, rework, invalid results, delayed timelines, reputational risk)

That reframing became the backbone of messaging, content, campaigns, and sales enablement. It also made targeting sharper because the content aligned to specific outcomes and decision triggers.

2) Value Proposition and Offer Design

Next, we built a value ladder that met buyers where they were—educational resources, evaluation tools, consults, and product experiences designed to be easy “yes” decisions.

Instead of pushing prospects immediately toward a quote or sales call, we created offers that supported buyer progression: self-education → evaluation → opt-in engagement. This reduced friction, increased conversion rates, and improved lead quality because prospects entered conversations with clearer intent.

3) Positioning and Narrative

We also strengthened category narrative. The market wasn’t flashy, but the work was mission-critical. The goal was to elevate the stakes and clarify why their solutions mattered downstream.

The simplified core message: You can’t get reliable results if you don’t start from a reliable place.
That positioning resonated with the buyers who live and die by accuracy, reproducibility, and defensible outcomes.

4) System-Building and Infrastructure

This wasn’t just a messaging exercise. We implemented the operational backbone required to scale results:

  • Full lifecycle tracking from first click to closed deal

  • HubSpot + Salesforce integration

  • Defined handoffs between marketing and sales

  • Nurture flows and segmented email journeys

  • A shared dashboard with performance visibility and accountability

The goal wasn’t “more leads.” It was a system that could reliably generate and convert demand, with clear measurement and continuous improvement.

The solution was a connected, full-funnel system built on customer truth and executed with discipline:

  • Customer-centric positioning grounded in JTBD

  • Offer development that supported buyer progression

  • Campaign planning across channels aligned to sales cycles

  • Real-time metrics shared across sales and marketing
